Shopify Plus Migration: What Certified Experts Do Differently (And What Goes Wrong Without Them)

Migrations are the highest-risk engagement in ecommerce. More things can go wrong than in a new build — you have existing SEO equity, customer accounts, subscription data, historical orders, and checkout logic that all have to survive the transition. The difference between a migration that goes cleanly and one that costs $50,000 to $200,000 in lost revenue is almost always the agency.

I’m Cesar Beltran, founder of Blackbelt Commerce. We’ve completed 50+ Shopify Plus migrations. I’ve seen every failure pattern that exists — and built the process that prevents them. Here’s what certified Shopify Plus migration experts do differently.

The 4 Things Most Migrations Break

These are the four areas that fail most often when migrations are run by agencies that aren’t certified at the Plus level.

1. SEO equity. URL structures change during migration — product pages, collection pages, blog posts. Without a 1:1 redirect map built before any URL changes, inbound links and Google’s indexed pages point to 404s. We’ve seen brands lose 40–60% of organic traffic within 90 days of a migration handled by a non-specialized agency. That traffic takes 6–18 months to recover, if it recovers at all.

2. Customer accounts. Password migration on Shopify is handled differently depending on the source platform. Done wrong — or skipped — existing customers can’t log in after launch. Support ticket volume spikes, orders stall, and trust erodes. The fix requires manual intervention with each affected account or a forced password reset that annoys your entire customer base.

3. Subscription data. If you’re running Recharge, Bold, or any other subscription app, the data migration is a project inside the project. Subscription IDs, billing cycles, next charge dates, and payment tokens all have to transfer cleanly. We’ve seen subscription migrations done incorrectly result in double charges, missed charges, and subscription cancellations at scale — all of which generate chargebacks and customer complaints at the worst possible time.

4. Historical order data. Post-launch, your team needs clean historical data for reporting, accounting, loyalty program calculations, and customer service lookups. A migration that drops order history or creates gaps in your records creates problems that compound over time: inaccurate lifetime value calculations, customer service agents who can’t see past orders, and accounting reconciliations that don’t close.

What Shopify Plus Migration Experts Do That Standard Agencies Don’t

Here is the five-part process we run on every migration. Standard agencies skip most of it.

1. Full SEO preservation audit before a single URL changes. We map every current URL to its destination URL — products, collections, blog posts, landing pages — before we touch anything. Every redirect is tested. The map is the first deliverable, not an afterthought.

2. Staging environment with production-parity data. We build on staging using a full copy of your live data: products, customers, orders, metafields, apps. What you see in staging is what will go live. There are no surprises at launch because we’ve already launched it once.

3. Checkout regression testing. Plus stores have custom checkout logic — discount stacking rules, shipping conditions, custom fields, B2B pricing. Every piece of that logic is tested end-to-end on staging before production launch. If something breaks, it breaks in staging, not in front of customers.

4. Off-peak cutover with a tested rollback plan. We don’t migrate during peak traffic hours, before a major campaign, or when your team is unavailable. We build a rollback plan before we start the cutover so that if something unexpected happens, we can revert in under 30 minutes without data loss.

5. 30-day post-launch monitoring with performance benchmarks. We track organic traffic, conversion rate, Core Web Vitals, and checkout performance against pre-migration baselines for 30 days after launch. Any regression gets flagged and addressed within 24 hours.

The Magento, WooCommerce, and BigCommerce Patterns We See Every Time

Each source platform has its own set of technical landmines. Here’s what we see consistently.

Magento. Complex attribute sets and product relationships that don’t map cleanly to Shopify’s product model. A Magento product with 40 custom attributes, configurable variants, and tier pricing often requires custom data transformation scripts before it can be imported. Agencies without Magento-to-Shopify experience underestimate this by a factor of three.

WooCommerce. Plugin dependency chains that have been built up over years. A WooCommerce store typically has 30–60 active plugins, many of which do overlapping things or fill gaps created by other plugins. Migrating the store means migrating the functionality — which means rebuilding the plugin logic natively in Shopify or replacing it with a Plus-native equivalent. We cover the decision framework in WooCommerce to Shopify Plus.

BigCommerce. API rate limits on data export that can stretch a migration timeline by days if not planned for. Large product catalogs, high order volumes, and complex customer data can hit BigCommerce’s API limits mid-export, requiring rate-limited export scripts and careful sequencing.

How Long a Shopify Plus Migration Actually Takes

Honest answer: 6–12 weeks for a full migration with data work. 4–6 weeks for a simpler platform with clean data and limited customization. Here’s what extends timelines:

  • Custom app dependencies that need to be rebuilt or replaced
  • Complex product catalogs with non-standard attributes
  • Subscription data requiring per-record transformation
  • International storefronts that need Markets configuration
  • B2B pricing that needs native Plus B2B setup

Agencies that quote 4-week timelines for complex migrations are either inexperienced or being dishonest. A migration that launches on time but breaks something is worse than one that takes an extra two weeks and works correctly.

The Metro School Uniforms Migration — What Zero Lost Rankings Looks Like

Metro School Uniforms came to us with an existing store that had strong organic search equity — years of indexed pages, inbound links, and ranking content — and needed to migrate to a new Shopify Plus build without losing any of it.

We ran the full five-part process: SEO audit first, complete redirect map before any URL changes, staging with production data, regression testing on their custom pricing logic, and a monitored cutover during low-traffic hours.

The result: 138.7% organic traffic growth post-migration. Zero ranking drops attributable to the migration. The organic equity they built over years came through intact — and the new Plus infrastructure let it grow. You can see the full breakdown in the Metro School Uniforms case study.
